Pet is the hardest catalogue most 3PLs handle, and the reason is that it is really three categories pretending to be one.

One brand, three fulfillment problems

Open a typical pet brand’s SKU list and you find:

Heavy consumables. Large bags of kibble, litter, cases of wet food. Dense, awkward, expensive to ship, and the single biggest driver of your fulfillment cost.

Regulated consumables. Treats, dental chews and pet supplements carry lot numbers and expiration dates and sit under federal food rules — the same category discipline a human supplement demands.

Light and fragile accessories. Toys, bowls, glass-bottled supplements, leads and apparel.

Most warehouses are built for one of those three. A facility optimised for small parcels struggles with pallet-weight bags; a bulk warehouse handles the bags fine and treats lot capture on your treats as an unwelcome favour. The mismatch shows up as damage, as write-offs, or as a shipping bill that quietly eats the category’s margin.

Weight is the whole economic story

In most categories shipping cost is a line item. In pet food it is close to the business model.

A heavy bag is billed on actual weight rather than dimensional weight, which means two things. First, zones matter more here than almost anywhere — the same bag costs materially more the further it travels, and the effect compounds on a subscription that ships every month forever. Second, packing efficiency is not the lever you think it is. You cannot box-optimise your way out of a 24-pound bag. What you can change is how far it travels and how often it is damaged.

Damage on heavy goods is its own cost centre. Bags split at the seam under compression when stacked wrong, and a split bag is a total loss plus a replacement shipment plus a customer who now knows your packaging fails. Ask any prospective warehouse how they stack and pick heavy bags, and whether they have a bag-specific pick and pack standard. Most do not.

Lot codes and expiration dates apply to your pet consumables too

Brands new to the category are often surprised by this. Pet food, treats and pet supplements are regulated food, and the same operational discipline applies as for a human supplement:

Lot capture at receiving. Every unit tied to its lot and expiration date at the dock. This cannot be added retroactively — if it is not captured on arrival, the data does not exist.

FEFO picking — first expired, first out. Not first-in-first-out. A carton received last month may expire before one received last year depending on manufacture date. FEFO ships your oldest sellable stock first and flags short-dated inventory while you can still promote or bundle it.

Order-to-lot traceability. If a supplier ever raises an issue with a batch, the question is which orders shipped from that lot. A warehouse that never captured it cannot answer.

Subscriptions are the norm here, not the exception

Pet is one of the most subscription-heavy categories in ecommerce, for an obvious reason: the animal eats the same thing on a predictable cycle.

That changes what matters. A subscription order that ships late is not a delayed purchase — it is an empty bowl, and it produces a cancellation far faster than a late one-off order in any other category. Recurring orders sync from Shopify and Recharge and ship on schedule alongside one-time orders from the same inventory pool.

It also changes the arithmetic on damage and re-ships. A subscriber lost to one split bag is not one lost order; it is every order they would have placed afterwards.

Flavour and size variants multiply your SKU count fast

A pet brand rarely sells one product. It sells one product in chicken, beef, salmon and lamb, in small, medium and large bags, in single and subscription packs. One line becomes a dozen SKUs before you have launched anything new.

Two practical consequences:

Mispicks between variants are easy and expensive. Bags in the same design and different flavours sit next to each other on the pick face, and a dog with a chicken allergy that receives the chicken bag is not a minor packing error. Scanner-verified picking is the control, and it is worth confirming your warehouse actually uses it on every pick rather than on some.

Slow variants tie up money in dense inventory. Heavy goods take real space, and the variants that do not sell take exactly as much space as the ones that do. Ask for slow-mover reporting by SKU so you can cut a variant before it fills a rack for a year.

Selling on Amazon as well as your own store

Most pet brands end up on both, and the two channels pull in opposite directions. Amazon rewards holding stock in FBA; your DTC subscription business needs stock available to you. Splitting your inventory across two warehouses to serve both is how brands end up out of stock in one channel while sitting on surplus in the other.

The alternative is holding one pool with us and feeding Amazon from it: keep buffer stock here, send into FBA as your restock limits allow, and ship DTC and subscription orders from the same units. FBA prep — FNSKU labelling, expiration-date labelling on consumables, poly-bagging and carton labelling — happens in the same building, so inventory does not travel to get prepped.
